Fulshear 77441 sits about 16 miles from our shop, and shower pan replacement is work we do there regularly.

Nobody wants to demolish a tiled shower. The honest answer is that some pan problems are surface problems and some are structural, and the two look almost identical from inside the shower. Loose tile at the base, grout that never dries out, a mildew smell that returns after cleaning, a damp baseboard in the hall behind the wall: any of those can be a failed sealant joint or a failed waterproofing membrane underneath. This covers what actually separates the two, what is genuinely repairable, and why on a Houston slab the decision usually gets made by the drain rather than the tile.

Working in Fulshear

Fulshear has a small original town and a very large amount of construction built around it, most of it from roughly the 2010s onward. That changes what a remodeler does here. You are rarely chasing cast iron or galvanized pipe; you are upgrading a house that is structurally fine but finished to a builder’s budget. Common requests: replacing the builder shower surround with a full tile primary bath, real cabinetry instead of the original boxes, an outdoor kitchen and covered patio, finishing out a flex or game room, and lighting that was never planned properly. The one thing newer construction does not fix is the ground. These slabs sit on the same expansive clay, and a young slab on a recently cleared and graded lot still moves seasonally, which is why substrate prep and movement joints matter as much on a 2016 house as a 1966 one. Expect architectural review in most neighborhoods, and county permitting outside city limits.

How the job is built

Diagnosis before demolition. The bottom row of tile and the corners get sounded for hollow spots, the joint where the pan meets the wall is opened up and inspected, and the drain is checked for whether the weep passages are clear. On a liner-style pan a flood test tells the truth: plug the drain, fill to just below the top of the curb, mark the water line, and leave it. Water that drops overnight, or a damp spot appearing on the far side of the wall, ends the discussion. Where the pan is sound, repairs are real: cutting out and replacing the flexible joint at the pan-to-wall change of plane, replacing failed grout in the field, clearing blocked weep passages, resetting a small area of drummy tile, replacing a corroded drain grate and adjusting a strainer. Where the membrane has failed, everything above the substrate comes out: tile, mortar bed, liner, drain assembly, and usually the lower courses of wall tile, because a new membrane has to lap up the walls to work.

Products and materials

There are two families. Traditional pans use a pre-sloped mortar bed, a sheet liner of PVC or CPE turned up the walls and over the curb, a clamping-ring drain with weep passages, and a second mortar bed on top carrying the tile. They work well when built correctly and fail badly when the pre-slope is missing, because water then sits on the liner and the mortar above stays saturated. Bonded systems are the other family: a pre-sloped foam or polystyrene tray, a bonding-flange drain, and a sheet or liquid membrane applied on top, so waterproofing sits directly under the tile. In this climate the bonded approach dries faster and gives fewer places for water to stand, and it is what most rebuilds use now. One-piece acrylic or solid-surface bases are the third option, sound and fast where a curb and a standard size work. Whatever the pan, the wall substrate should be cement board or a treated foam board, never paper-faced gypsum.

Local building realities

On slab-on-grade, which covers most of the metro, the drain is cast into concrete and cannot be lowered. That single fact drives the decision. A pan can be rebuilt at or above the existing drain height, but anything that needs the drain to move down means breaking concrete, and on post-tension slabs common in post-1985 Katy, Cypress and Fulshear stock that is a scan-first job, not a jackhammer job. Older inner-Houston bathrooms bring cast iron drain lines, which can be cut and transitioned to plastic with a shielded coupling but occasionally reveal a line that has rusted thin. Humidity is the other factor. A shower that never fully dries between uses, in a bathroom with an undersized fan ducted into the attic instead of outside, keeps a marginal pan permanently wet and turns a slow failure into a fast one.

What to watch for

Recaulking a moving joint and calling it a repair. If the membrane is gone, the sealant only hides where the water is entering. Second, missing the pre-slope on a rebuild, which is the classic liner failure and guarantees a permanently wet mortar bed. Third, packing mortar over the weep passages at the drain with no coarse aggregate to keep them open, so the liner has no way to drain. Fourth, fastening through the liner below the top of the curb, which puts holes exactly where water rises. Fifth, skipping the flood test, or running it after the mortar bed is in, when a failure can no longer be fixed cheaply. Sixth, tying a new pan into old wall tile without lapping the membrane up behind the wall board, which just relocates the leak. Seventh, leaving the exhaust fan undersized or ducted into the attic, so the new shower gets the same conditions that killed the old one.

How a project runs

An inspection comes first, including a flood test where the pan may still be sound. If it is repairable, the work is a short visit. If not, the sequence is demolition to substrate, drain work with permits where the scope requires them, pan build and waterproofing, then a flood test that has to hold before any tile is set, then tile, grout, sealant, and glass templating afterwards. Cure times between steps are real and not compressible. Expect the shower to be out of service for the duration, and expect glass, if it is being replaced, to be the longest wait at the end. Cost factors

Whether the wall tile has to come off is the biggest single swing, because a membrane that cannot lap the walls is not a real repair. Drain work is next: reusing the existing drain location and height keeps this close to a one-trade job, while cutting concrete, transitioning cast iron, or relocating the drain adds a plumber, permitting, and time. Pan size and shape matter, and so does curb versus curbless, since curbless on a slab needs either a recessed slab or a raised floor. Tile format affects labour, as large-format tile needs a flatter substrate and more setting time. Discovering rot in framing or a wet wall cavity behind the pan changes the scope on the spot.

Common questions

Can a leaking pan be patched instead of replaced?

Sealant joints, grout, drain grates and small drummy areas are genuine repairs. A punctured or failed membrane is not patchable in place, because reaching it means removing the tile and mortar sitting on top of it. If the flood test loses water, plan on a rebuild rather than a patch that buys a few months.

Do I have to lose the wall tile too?

Usually the bottom courses, at minimum. New waterproofing has to run up behind the wall board above the pan, and that cannot be done from the face of finished tile. Where the wall tile is discontinued, matching the removed courses is often the reason a shower rebuild becomes a full shower remodel.

My grout at the bottom of the shower is always dark. Is the pan gone?

Not necessarily, but it is the classic early symptom. Persistently dark grout means the mortar bed underneath is holding water, which happens when the liner has no pre-slope or the weep passages are blocked. It can also be a cleaning issue or a failing sealant joint. A flood test separates the two before anything is demolished.
