Most failed bathroom remodels did not fail at the tile. They failed at a decision made in the wrong week, at a waterproofing detail nobody witnessed, or at a scope that grew because the selections were not finished when the walls came down. We see the results: a shower that stains the ceiling below, a glass panel that does not fit, a tub filler that could not be plumbed where it was drawn, a floor that cracked in its first summer. These are all documented, avoidable failure modes. Reading them before you sign anything is worth more than another hour spent choosing between two greys.

Local building realities

Every one of these failures is amplified by local conditions. Slab movement over expansive clay is why floor tile without an isolation layer fails here faster than it would elsewhere, and why perimeter joints must stay flexible. Post-tension slabs in the newer suburbs are why a mid-project decision to move a drain can stall a job entirely — you cannot simply cut, and the redesign takes time nobody budgeted.

High year-round humidity is why an undersized or badly ducted fan matters more than it sounds. Moisture that does not clear sits in grout, in cabinet boxes and in the ceiling assembly, and in a hot attic a duct terminating short of the exterior condenses and drips back. We have chased ceiling stains that turned out to be the fan, not the shower — and others that turned out to be the air handler’s condensate line above the bathroom, which is worth ruling out before anyone blames the tile.

Hard water then attacks the finishes: scale on glass, dulled fittings, and etched marble from the acids used to remove it. Choosing coated glass and durable finishes at specification stage is cheaper than replacing them.

How the job is built

Waterproofing first, because it is the one that destroys new work. A shower pan without a proper pre-slope holds water against the membrane. A drain that is not a bonding-flange type on a bonded system leaves the membrane terminating nowhere. Corners and the curb are where liquid membranes go thin. And if there was no witnessed flood test before tile, nobody knows whether any of it worked. Ceiling stains in the room below usually trace back to one of those four.

Second, the floor. Tile bonded straight to a slab that moves seasonally cracks, and the crack follows the slab, not the workmanship. Crack-isolation or uncoupling membrane, plus flexible joints at the perimeter and at every change of plane.

Third, sequence. Glass templated before tile is finished will not fit. Stone templated off drawings rather than installed cabinets will not fit. Valve bodies set without knowing the finished wall thickness end up too deep or too proud for the trim.

Fourth, ventilation. An undersized fan, or one ducted into the attic instead of outside, moves the moisture problem into the roof. Fifth, scope creep from incomplete selections, which is the most common of all.

Products and materials

In the older house the material decisions are often about replacement rather than upgrade. Failed galvanised supply gets replaced with PEX or copper. A corroded cast iron branch under the slab gets replaced in PVC where it is reached during the job. Framing behind an old mud-set pan gets repaired before anything new is built on it. Above that, the specification is the same as anywhere: plywood vanity boxes with a catalysed finish, quartz or stone tops, large-format porcelain floor over an uncoupling layer, thermostatic or pressure-balance valve depending on outlets, coated frameless glass. In the newer house the money moves toward the assembly instead: recessing the slab for a curbless entry, a linear drain, bench and niche detailing. Older houses usually reward spending on infrastructure and lighting, since their rooms are smaller and their windows fewer. Newer houses usually reward spending on reworking a dated garden tub layout into shower space.

Cost factors

The corrections are what get expensive. Redoing a shower means demolishing new tile, so a waterproofing failure costs the original work plus the repair plus whatever it damaged below. A glass panel that does not fit is remade at somebody’s cost. Cracked floor tile over an unprotected slab means the floor comes up.

On a job done properly, the honest drivers are the ones you control: whether fixtures move, how much tile and in what format, curbless or curbed, glass configuration, cabinetry grade, stone and fixture level. Discovery items in older stock — galvanised supply, cast-iron drain condition, a textured ceiling that tests positive — sit outside the finish budget and should be flagged as contingency at the start rather than presented as bad news later. Mid-project changes cost more than the same change would have at design stage, every time, because work already done gets undone.

Katy homes and this work

Katy covers a lot of ground. Parts sit in Harris County, parts in Fort Bend, parts in Waller, and only some addresses are actually inside the City of Katy — which affects who permits and inspects the work. The housing runs from late-1970s and 1980s neighborhoods through the master-planned build-out of the 1990s and 2000s and on into current construction. In the 80s and 90s homes we see oak cabinets, laminate counters, a garden tub with a narrow shower beside it, formal rooms nobody uses, and enough polybutylene supply piping that it is worth confirming before you commit to a bathroom. Homes that have taken water at some point come with different priorities: tile or a quality LVP instead of wood, outlets set higher than standard, closed-cell foam in place of batt. The clay moves here, so substrate flatness and movement joints get the same attention as the tile selection. Most neighborhoods have HOA architectural review.

What to watch for

Buying up on tile and down on waterproofing. The tile is not what keeps water out, the membrane behind it is, and a beautiful shower over a failed pan gets demolished anyway. Setting tile straight onto green board or unmodified backer without a membrane. Skipping the pre-slope so water sits on the pan instead of running to the drain. Using an unbonded drain body with a bonded membrane, a mismatch that leaks at the one point everything drains toward. Undersized or unducted exhaust that leaves moisture in the room and mildew at the ceiling. Framing a curbless entry in a slab house without deciding early whether the slab gets recessed, because it cannot be added later. Ordering glass before tile is set, so nothing squares up. And putting a budget particleboard vanity under a stone top, where the weight plus one slow leak ends it.

How a project runs

We insist on complete selections before demolition, and that is not an administrative preference. It is the mechanism that prevents most of the failures above. The scope document lists what is in and what is out, so a change is priced as a change instead of absorbed silently and then argued about.

On site, the sequence is fixed and the hold points are real: rough-in inspected where required, waterproofing flood-tested and witnessed before tile, stone templated off installed cabinets, glass templated off finished tile. We photograph the waterproofing and the test. If something is discovered behind a wall, you hear about it the day we find it with options and a number, not at the end.

Common questions

There is a stain on the ceiling under my shower. Is the pan leaking?

Possibly, but it is not the only candidate and it is the most expensive one to assume. We check the fan duct termination, the air handler condensate line if it sits above, the valve and supply connections, and the glass door sweep before condemning the pan. Diagnosis first. Opening a working shower because a stain appeared is how a small repair becomes a full remodel for no reason.

My new floor tile cracked in the first year. Whose fault is it?

Look at the crack path. A single straight crack running across multiple tiles and grout lines in the same line is the slab moving beneath it, and it means the floor was set without an isolation or uncoupling layer. Individual cracked tiles in random spots point elsewhere — a void under the tile, or impact. Either way it is a real defect, and on Houston slabs the isolation layer should have been there.

How do I know the waterproofing was done right?

Ask to see it before tile, and ask for the flood test. A properly built pan holds standing water for a meaningful period with no drop and no evidence below. Photograph the membrane, the corners, the curb and the drain connection. Any contractor confident in the work will want you to see it. If tile has already gone down and nobody offered you a test, you are relying on trust rather than evidence.

Why does changing my mind mid-project cost so much?

Because it is rarely just the new item. Changing a tile after layout has been set means redoing the layout. Changing a valve after rough means opening a finished wall. Changing a vanity after the top is templated means a new top. The item itself may be a small difference; the undoing is not. That is exactly why we push for finished selections before the first wall opens.
